Ono Yoshinao

What is a business framework?


The so-called framework is the "framework". When thinking or analyzing, as long as the frame is established first, we can clearly grasp what we should think about? What should be sorted? Then speed up the speed of thinking

In modern times, it is more and more common to form teams of inter-departmental members in order to achieve goals. Although there are many frameworks, there are essentially three types

3. Venn diagram used in the intersection of multiple blocks, generally used to seek consensus and confirm the situation, most commonly used in the 3C model, Will/Can/Must framework, etc.

problem solving process

The business process of solving the problem: discovering the problem, defining the framework → thinking about the problem solving method framework → formulating the strategy framework → finally reaching the communication and sharing framework.


1. Find the problem


The first step in finding problems is to write down the ideal situation and the current situation, and really grasp and sort out the gap between the two.

To put it simply: Assuming that the ideal situation we set is "to increase the monthly turnover to 5 million", and the current monthly turnover is only 2 million, then the gap in the middle is the so-called "problem".



After confirming the problem, the most important thing is to list the possible causes in detail. This step is very important, because when we list the problems, it is easy to fall into the state of only seeing the surface, and the really important problems are not at a glance. Therefore, it is necessary to dig deeper into the cause of the problem and the surrounding factors that need to be reviewed by asking questions.



Using the 6W2H framework:


6W2H are Who, What, Whom, When, Where, Why, How, How much.

It can accelerate us to list the ideal situation, the current situation and the gap, through who, to whom, when, what, where, why, how, how long, etc., to see things from multiple perspectives, iteratively By proposing the reasons why and doing in-depth research, we can gradually see the whole picture of the problem.

Identify the problem: Young employees leave soon after they stay.

Who: Young employees who have been in the company for less than three years.

What: Of the 50 new recruits last year, 6 have resigned.

Whom: Dissatisfied with my relationship with my supervisor.

When: Once you feel that your strength has improved to a certain level, you will leave your job.

Where: Tokyo, Japan.

Why: Maybe the work style of the business department has changed, and employees who can't keep up with the progress have resigned.

How: There are fewer and fewer communications, and employees suddenly resign.

How much: The average cost of enrolling one person is 3 million yen.




Second, organize the problem


Once we have identified the problem, the next step is to sort out the problem.


1. Verify that the questions listed are not missing?

2. Classification.

3. Organize the problem logically.

3. Decide on the priority order


To determine the priority order of topics, we should start from the "most contributing" factor. We must choose the priority order according to different situations and time points.


Use a matrix diagram:

The framework for reviewing priorities using urgency and importance as criteria is a classic framework that is useful when discussing where to start as urgent and important topics become clearer .

Matrix can be applied in various situations, like the monthly schedule is also very suitable for it!

4. Analyze competitors


By analyzing competitors, you can grasp what your company should do. When actually analyzing competitors, you must first "clearly understand who your competitors are." Get a list of your competitors first, and then drill down into them one by one.

The applicable frameworks are: 4P analysis, value chain analysis, and core competency analysis.



Using the 4P analysis framework:

4P analysis is a method of analyzing or designing marketing strategies through four factors: "product", "price", "channel" and "promotion".

How to use 4P analysis:

1. Confirm the product: confirm the relevant information of the products and services launched by the competitors.

2. Confirm the price: confirm the price of the competitor's products and services. If you can compare it with the overall market situation in the industry, it will be easier to grasp the competitor's positioning in the industry.

3. Confirm the channel: confirm the information related to the channel used by competitors to provide products and services to customers.

4. Identify promotions: Identify what strategies competitors are using to get customers into their products.



Five, think strategic direction


Thinking about strategy is to solve problems, and some people define it as "the script needed to achieve the goal". The overall strategy is related to the entire organization. Once the strategy is decided, it is necessary to think about the specific methods required to achieve the strategy, that is, tactics. And plan to execute the business.



Three basic strategies:

The famous American management scientist Michael Porter proposed three basic strategies:

1. A "cost leadership strategy" that regards the entire industry as the goal and wins by cost .

2. "Differentiation strategy" to win with uniqueness that cannot be imitated by other companies .

3. A "focused target strategy" that invests resources in specific customer groups .

Applicable frameworks are: product portfolio matrix, Ansoff matrix, SWOT, STP, positioning map.



Using the SWOT analysis framework:

Make full use of SWOT analysis to think about strategies to leverage your company's strengths. SWOT analysis is to form a new matrix based on "strengths", "weaknesses", "opportunities", and "threats".

6. Setting goals


By setting goals, the end point we are pursuing becomes more three-dimensional, so that we can also evaluate the effect and improve the strategy.

If the goal is difficult to achieve in one go, you can set multiple small goals depending on the difficulty of reaching the goal, which is called a phased goal; it is presented in a logical tree diagram, and then further goals are set, which is to set goals based on attributes.


Applicable frameworks are: roadmap, KPI treemap, AARRR, SMART.

SMART is a framework for setting high-quality goals . The goals must be specific and anyone can understand what must be done in order to achieve them .

How to use SMART analysis:

1. Think about the goal concretely: Confirm whether the content of the goal is specific? easy to understand?

2. Verify that it is measurable: Verify that goal achievement and progress can be measured quantitatively.

3. Confirm achievable: Confirm whether the goal is achievable? Focused goals should be set to be slightly challenging.

4. Confirm whether it is results-oriented: whether it can contribute to the ultimate goal of the organization as a whole.

5. Confirm the deadline: The goal must have a deadline.



7. Reflect on the results


After the actual implementation, the areas that have done well and need to be improved are visualized as a reference for the next step. The most famous framework for discussing implementation and improvement is "PDCA".

8. Communication and sharing


If you want to use the framework in the workplace, you must tell the other party what you think about, and promote the other party's action. Specific methods include plans, proposals, reports, briefings, etc.



When expressing your thoughts, please keep 6W2H in mind, make sure the content is clearer, think from the other side's standpoint, and avoid excessive use of professional terms.

1. Object: Who is the window to contact?
2. Content: Clearly communicate the content to be shared, such as improvement proposals, collaboration mandates.
3. What action do you want the other party to take: What action do you ultimately want the other party to take ?



Using the PREP analysis framework:

PREP is often used in a briefing or writing framework to help us think about a logical and persuasive structure. The framework consists of "conclusion", "reasons", "specific examples", and "conclusion".

The characteristic of PREP is to present the conclusion first, so it can make the point more clear; then add the reasons and concrete examples to make the other party agree, and finally use the conclusion to summarize. Through this framework, we can think about the content structure that is concise, powerful and persuasive.



Epilogue


After reading 
the book "Business Frameworks for Solving Problems ", it was very useful for me. At first, when I saw so many frameworks as examples in the book, it made me feel a little hard to digest.

The author suggests that when we open the book, we should not read every chapter in one go. If we don't have a clear purpose to study, we will fall into the dilemma of not knowing how to use the framework. Therefore, before reading this book, we must first think about "there is such a With multiple frameworks, how should I choose which framework is more suitable for me?” Then use the index classification to find the suitable framework.

However, the framework is not omnipotent. Although it can provide us with important tips to solve problems, the framework alone may not be able to carry out the work smoothly. If it is applied for the sake of application, it will put the cart before the horse. The most important thing is to think about why use this framework? And according to their own situation and purpose, adjust the existing framework, find out the most effective application method for oneself, and make full use of the framework is the ultimate goal of this book, and encourage each other.
