What are OKRs?


OKR is the abbreviation of Objective and Key Results. It is a tool for organizations, teams and individuals to achieve their ideals.

  • Objective: The state you want to achieve, that is, the most important thing, in which direction to go.

  • Key Results: Metrics that provide a clear understanding of how well objectives are being achieved.



Principles and Benefits of Implementing OKRs



There are four principles for implementing OKRs :


1. Foucus
weighs the importance, concentrates resources, and devotes all efforts to the most important things.

2. Alignment
integrates various elements.

3. Tracking
to track the situation, understand the situation on the way, avoid obstacles and move forward.

4. Stretch
to break the status quo, try new things, have a safety net.




Implementing OKRs has four advantages :





1. Great results can be achieved
2. Let members have the awareness of the parties
3. Easier to face challenges
4. You can see the progress of the activity

In the past, most of the goal management methods belonged to 
defensive goal management , while OKR belonged to offensive goal management , which is suitable for the work of giving full play to creativity and generating new things. How to start OKR ?

"Set the target first, then confirm the process" 

It is recommended to set 3 to 5 key results for a goal






Establish milestones: aim for three months


Determine the type of task, different tasks have different milestone plans


1. Innovative tasks : produce new products or things, focusing on creativity

assuming the status quo is zero, to become one, or the status quo is one, and it will grow to one hundred in a year.


2. Conservative Tasks : Keeping the status quo excellence (focusing on incremental improvement)

Assuming the status quo is a hundred, that is to maintain a hundred, or a year to become a hundred and twenty. It's not that obvious numerically, but if nothing is done, one hundred will become fifty in a year, and the situation will only get worse .




However, a one-year period is too long for today's business environment, so a shorter period of three months or one month is used to differentiate. With three months as an interval, what will happen after three months is fixed. This is the Objective .



O = Objective is ambitious and inspiring





The focus of setting goals is ambition. When planning, set goals with a success rate of 60 to 70%.



KR =  Key Result  Find out the key result






The key results are represented by numerical values. After the indicators are determined, specific numerical goals (no more than three) should be set from the current situation and milestones, and the priority should be ranked. It is not high or low priority, but priority. Ranking, which will become the benchmark for judging where all actions that achieve key results should focus their efforts first.




The formulation principle of Key Results is actually to use the SMART thinking method




S (Specific) 
 clearly defined, not ambiguous

M (Measurable)  : Numerical , measurable

A (Attainable) : Avoid the unrealistic, and rejoice

R (Relevant)  Must be highly relevant to the target

T (Time-Based) : the achievement of the goal is time-based, not in the distant future

Take the all-you-can-eat chain as an example



Objective

To be a shop where customers can be satisfied physically and mentally.


Key Result

A: From ordering to serving, within three minutes
B: No customer complained about the lack of ingredients or utensils in the self-service area
C: Turnover X yuan
D: Operating interest rate Y%


The biggest goal is to increase revenue, and the goals are easily reminiscent of turnover" and operating profit rate", but this is not "exciting ", so the slogan of the store was changed to become a satisfying customer physically and mentally. " shop" as the target.

Objective

You can get tens of thousands of impressions every month without spending advertising costs.


Key Result

A: Natural traffic grows to 30K in one season

View progress and correct actions



Regardless of whether it is as expected, moving in the direction of the Objective (goal), the action needs to be revised. When the goal was initially set, the set achievement rate was 60-70%. Therefore, if it goes smoothly as expected, it may be that the goal is too loose. need to be reset.



The method of correcting the action, using the "KPTA cycle"


Keep:
smooth and sustainable, summarizing which parts are to be maintained next time.

Problem:
What you are not satisfied with and what there is room for improvement.

Try:
For the improvement schemes proposed by Keep and Problem, propose which ones can be improved next time.

Action:
that is, to implement it specifically, including the object, time, how to do it, how to do it, etc.





Epilogue


After reading this book, it is a bit complicated for me at this stage, and I need to read it a few more times to understand it clearly, but through the life-like examples in the book, I have a concept and understanding of OKR.

OKR does have the effect of drastically changing the organization. The growth from well-known companies such as Google, Adobe, and Microsoft to the world's top status due to the use of OKR is enough to prove everything, but the actual implementation of OKR is not easy.
